A debrief template for the hour after the session.

Client sessions produce more billable insight than survives to the deliverable. Debrief before it fades — this is the structure.

Run this within an hour of any client session — stakeholder interview, working session, status call. The point is catching what wasn't in the agenda: the aside that revealed the real constraint, the commitment made in the hallway, the thing that changes the deliverable.

Client Debrief — Template

Session record

  • Client, engagement, session type, attendees — who said things matters as much as what was said
  • One line: what the session was supposed to accomplish vs what it did

What we learned

  • Facts and constraints discovered — especially the ones not in any doc
  • Stakeholder positions: who wants what, who's resisting, why
  • Verbatim quotes for the deliverable — with attribution

Commitments

  • What we promised — deliverable, date, format
  • What they promised — access, data, introductions, decisions
  • Scope implications: anything that smells like a change order

Deliverable inputs

  • Which of today's findings feed which section of the work product
  • Evidence we still need — and who to ask

Next touch

  • Next session booked? Purpose and attendees
  • Sendables before then — recap email, data request, agenda

The debrief that writes itself

Fluent captures the session itself — pendant in the room — so the debrief starts from a transcript, not memory. Stakeholder quotes stay verbatim and attributed, commitments surface with who made them, and the record compounds across the engagement. The hour-after-the-session becomes a skim, not a reconstruction.

Questions

When should a consultant debrief?

Within the hour, or before your next meeting. Insight decays fast — the a-ha from minute forty is gone by dinner. If you can't debrief fully, record three lines: what surprised you, what's owed, what changes.

How does this differ from meeting notes?

Meeting notes document the session; a debrief extracts what it means for the engagement — positions, scope risk, deliverable inputs. You can produce both from the same capture.

The debrief, without the reconstruction.

Fluent captures the session — you skim the record instead of rebuilding it.
